
Almost every first-time buyer makes the same planning error. They pick a launch date, count back eight weeks, and assume that is enough. It usually is not — and the discovery arrives late, around week six, when the mill confirms the fabric will not ship for another twelve days and every downstream step slides with it.
Garment production lead time is the full stretch between placing an order and having goods in hand. In apparel that typically runs 12 to 20 weeks end to end, with 10 to 16 weeks common for Asian manufacturing once samples are settled. The number varies with fabric, complexity, quantity and season — but the shape of the timeline is remarkably consistent, and that is what makes it plannable.
Below is each phase with realistic durations, where the genuine bottlenecks sit, a worked example of planning a season backwards from a launch date, and what you can safely compress versus what you cannot. The full timeline, phase by phase
Here is the standard path for a bulk order. Durations assume a competent factory and a buyer who responds to approvals promptly — which is a bigger variable than most people admit.

Add it up honestly and you land at 14 to 20+ weeks door to door for a first order shipped by sea. Repeat orders on an existing style, with fabric already developed, run considerably shorter — often 8 to 12 weeks.
The two phases that decide your date
Fabric is the hard constraint
Nothing downstream can start without yardage on the cutting table, and fabric delays are the hardest to recover from. Lead times scale with how custom you go: stock fabric from mill inventory runs roughly 2–3 weeks, standard fabric from scheduled production 3–4 weeks, custom colours and finishes 4–5 weeks, and fully developed textiles 5–6 weeks or more.
That is a three-week swing driven entirely by a decision you make on day one. Choosing a colour that already exists in the mill's range is the cheapest schedule improvement available to you.
Sampling is where buyers lose time to themselves
Factories are frequently blamed for sampling delays that are actually approval delays. A pre-production sample sits in an office for nine days waiting on a decision, and the factory's booked line slot passes to another order. Then the wait is not nine days — it is nine days plus the next available slot.
What makes lead times longer
Complexity of construction
A basic jersey tee moves through a sewing line in a fraction of the machine minutes a padded jacket needs. More panels means more operations and more specialised machines — and specialised machines mean queuing for a specific line rather than any line.
Washes, prints and embroidery
Every process that leaves the factory adds transport, a queue at the subcontractor, and a return trip. A garment wash can add 5–10 days. Heavy embroidery on a large order can add more, because embroidery capacity is finite and shared.
Order quantity and season
Counterintuitively, small orders are not always faster — a 500-piece order gets scheduled into whatever gap exists between larger runs. Factories also fill up ahead of peak Western retail seasons, and both Eid holidays significantly reduce output in Bangladesh for roughly a week each, with reduced efficiency in the surrounding weeks.
Approval latency
Worth naming as its own factor because it is the one entirely within your control. Every day you hold a sample is a day added to the schedule, and often more than a day, because line slots do not wait.
Planning a season backwards
The professional habit is to work from the date goods must be in your warehouse and count back, not forwards from today. Suppose you need stock landed by 1 March.

Seven months. Not because anyone is slow, but because eight separate parties each need their window. Build a two-week buffer somewhere — most experienced buyers put it before shipping rather than before production, because that is where the surprises land.

What you can compress — and what you cannot
Safe to compress:
- Fabric development — use a stock colour or existing quality. Saves 2–3 weeks at zero quality cost.
- Sampling rounds — a complete, unambiguous tech pack often removes a full round. Saves 1–2 weeks.
- Your own approval time — commit to 48-hour turnarounds on samples. Saves days to weeks.
- Freight mode — air cuts 4–5 weeks off transit, at 8–12 times the cost per kilo. A rescue tool, not a plan.
Dangerous to compress:
- Pre-production sample approval — skipping it to save two weeks is how you discover a fit problem across the whole order.
- Final inspection — the most expensive week you will ever save.
- Sewing time — pushing a line beyond its rate produces defects, and rework costs more time than it saved.
The honest summary: the only reliable way to be fast is to start early and decide quickly. Everything else is a trade against quality or cost.
